AI strategy and a 6–12 month roadmap with budget, milestones and KPIs
We turn scattered ideas, data and constraints into one AI plan for the next 6–12 months. Every stage has a budget, an owner, a success metric and a decision point where you choose to continue or stop.
What hurts
AI arrives in the company in pieces. Marketing bought one tool, sales another, and IT is building a third. Nobody sees the full picture or the total spend.
The board asks for an AI plan and a yearly budget. There is no honest answer because there are no priorities and no estimates. Vendor decks do not help, as each one sells its own product.
You do not want to commit to a long project and see nothing after a year. You need a plan with early results within months and risks named upfront.
What we build
- Sessions with owners and management on business goals
- Collection and scoring of use cases from all departments
- Prioritisation by impact, cost, risk and data readiness
- Quarterly roadmap with dependencies between projects
- Budget covering build, infrastructure, model usage and support
- Risk register with a response plan for each item
- Team model: what to build in-house and what to outsource
- Model selection and data handling principles, aligned with GDPR
What you get
- AI strategy document for management and the board
- Roadmap as a spreadsheet or Gantt chart
- Budget model with base and conservative scenarios
- Risk register and list of decision points
- Briefs for the first two projects, ready for discovery
How we measure the result
- Projects that passed their decision point on time

Questions
How much does an AI strategy cost?
From $5,000 for 3–4 weeks. The price depends on the number of business lines, sites and systems we need to cover. If you have already done our AI audit, much of the groundwork exists and the strategy builds on data we have collected.
Why 6–12 months and not a three-year plan?
Models and their prices change every few months. A three-year plan is outdated by mid-year. We plan two quarters in detail and give direction for the next ones, with a review at every decision point.
Who needs to be involved on your side?
The CEO or owner at the start and at the final session. Department heads for one or two hours each. Finance for the budget model. The IT lead or your IT contractor for the systems review. Without management involvement a strategy becomes a document nobody follows.
Do you cover regulation such as the EU AI Act?
Yes. The risk register classifies each use case under the EU AI Act and notes GDPR requirements. It also marks where data must stay on dedicated servers and where cloud models are acceptable. Our own vLLM setup is an option when data cannot leave your control.
What happens after the strategy?
You can deliver it yourself, with another vendor or with us. If you choose us, the first project starts with a 1–2 week discovery and a fixed estimate. The success metric from the strategy goes into the contract.
